Hiring a VA - What Would You Do?

Good afternoon BP Community,

I'm looking at hiring VAs for several business functions.  After listening to the most recent episode of the BP Podcast (Who Not How) I've decided to take that route right out the gate.  My business is young and has limited income at the moment.  This question is more geared towards the coming months as I expect more income to start coming in to support hiring VAs.

My questions:

• At what point would you recommend hiring a VA?
• How do I determine pay structure?  I'd like to do a salary and bonus combination.  That way they're being paid while being incentivised to break past KPIs.
• Where and how would I find/hire these VAs?
• What general advise could you offer to managing and communicating with these VAs?
• What went well when hiring your VAs?
• What would you have done differently when hiring your first VA?
