Your process is essentially the same as long as you choose a market that matches your REI goals.

It's hard to find a situation where it does make sense, but you need them to match, and so...you pay through the nose.

The lender I’ve been working with can’t do the loan because my 2021ytd doesn’t match my 2020 income (I stopped building for profit and started keeping the houses as rentals).  

I don’t want it to end up being a mix matched un-organized deal with employees jumping around not knowing there roles.Any ideas on how I should structure the different roles, organizational charts, management etc. ???

It is hard to match the finish and sizing, so it usually requires skilled workmanship. 

I've shopped around to other mortgage companies, banks & brokers, but none of the ones I found matched the terms he can find and the service he provides. 

Find motivated sellers with properties that match what your buyers want.

I would start looking into a few markets that match your REI goals and then start having conversations from there.

I wouldnt recommend "by the room" leasing - it can lead to terrible match ups if you allow yourself to get into the muddy water of roommate matching.

For me this would call into question more than just the fundamentals of the deal and I would likely want a bigger slice of the pie than with a simple loan.I'd recommend digging into your hopes, goals, and ambitions with this and your future real estate deals and matching what you offer finance partners with what you yourself are hoping to achieve.
